HIFP · SAFE Readiness · Executable Checklist

What must land before SAFE opens with intent.

Version 0.1 · 2026-09-03 · Owner: Brandon · Cadence: weekly Monday review · 35 items across 8 sections

Framing

Two concurrent tracks unlock everything downstream.

SAFE unblocks 20+ Ledger items in §§5–6 (consultant engagements, founding-engineer hire, advisor board seats, insurance broker, Vanta/Drata). But SAFE itself requires a set of deliverables the founder team must produce first. Those deliverables are the critical path.

Track A

PMF + direction consensus

Founder team holding one story about what HIFP is, who it serves, and how it wins. Driven by the 2026-09-04 alignment meeting + Change Log discipline + Sindhu-session insights (health = signal, wealth = action).

Track B

POC realism

The POC as an actual demonstrable + user-validatable product surface. Unlocks three things a slide deck cannot: (a) funder conversations open warmer and earlier because they touch a real thing; (b) product architecture de-risks in the build rather than on paper; (c) real user validation becomes possible — 5–10 HNW 55+ testers with the demo in hand generate signal that no advisor round can replace.

Stop condition for refinement. When the founder team can walk through every screen agreeing on what it means and why, AND the POC can be handed to a stranger from the target demographic who completes an onboarding + Plan-Delta scenario without an explanation. That is the readiness bar — not artifact count, not word count.

§1 · Founder-team decisions (close first)

Nothing else moves confidently until these five close. Alignment-meeting outputs.

#ItemLedger refStatus
1.1Sindhu title locked (recommendation: CCO)§7.2Alignment
1.2Brand name locked or "defer + schedule brand session"§7.1Alignment

1.6Role split ratified (CPO/CTO combined → CPO after VP Eng)§7.5Brandon ✓
1.7Founder-agreement close — Brandon's 90-day decision§2.5In progress

§2 · Founder-facing artifacts (must exist)

Investors will ask for these by name. Missing any is a credibility problem.

§3 · POC readiness (Track B — co-critical)

Reframed 2026-09-03: POC realism IS the SAFE story, not adjacent to it.

#ItemEst.Status
3.1POC deployed to shareable URL (Cloudflare Pages or AWS Amplify) — high0.5 dayOpen
3.2Sindhu-session POC bundle — Insurance + RE + chart modals + share roles + tighten + decl-page upload — high2–3 daysOpen
3.3Wealth-action Plan-Delta hierarchy (health = signal, wealth = action) — high0.5 dayOpen

3.7Playwright e2e critical-path scenarios1 dayOpen
3.8b.well / SMART-on-FHIR intake stub0.5 dayOpen

Total POC effort: ~7–8 days of eng work (Brandon-owned pre-SAFE-hire). Stop-condition: a stranger from HNW 55+ completes onboarding + Plan-Delta scenario unassisted.

7.5Founder-agreement close (equity, vesting, IP, non-solicit)1 wkBlocked · 5.1

§8 · The critical path

In order.

§1 (alignment outputs) → §2.6 (contingency) + §2.7 (value-decision memo) + §7 (personal) → §2.1–2.5 (raise-facing artifacts) + §3 (POC deploy + additions) → §4 (verification) → §5 (legal) → §6 (investor preparation) → SAFE opens.

Estimated calendar time from 2026-09-03 to SAFE-open readiness: 4–6 weeks assuming (a) alignment meeting closes cleanly on 2026-09-04, (b) Brandon dedicates 15–20 hr/wk beyond day job, (c) no external blocker (Fatima network, Sindhu confirmation) drags. 8+ weeks if any of those slip.

SAFE-period expense before first check: $15–35K — counsel + GC review + POC-hosting + design contract + first-round travel. Fund from personal or a friends-and-family pre-SAFE bridge.

What Brandon does NOT do in this window: hire, engage ASA-LTC, pay for insurance broker, Vanta/Drata, publish externally (until §5.4 closes). Every one of those is a Ledger §5 or §6 item that funds after SAFE.

What Brandon MUST do: everything on this list. Nothing is optional. Skipping any of §§1–5 puts SAFE at real risk.

§9 · Weekly review protocol

Every Monday:

  1. Count done items — should grow every week.
  2. Count blocked items — if a blocker has been open >7 days without a workaround attempt, escalate.
  3. Count alignment-pending items — if still open >14 days after 2026-09-04, the alignment meeting failed and needs to reconvene.
  4. Recompute calendar estimate. If slippage >1 week, add a row to the Pivot Log documenting the reason.
The path is not long — it is dense. Every item here is bounded; none require research or invention. The only real risk is drift: refinement without closure. Weekly review + the alignment-meeting forcing function are the antidote.
