§0 · Meta
- Meeting shape. Sindhu walked the Investment Memo v4 top to bottom; Fatima joined mid-doc. Compact, fast — closer to a working session than a decision meeting. Trio dynamic was collaborative-critical: things that felt right passed by non-dissent; things that felt weak (SAFE size, moats, wealth-mgmt gap) surfaced clean.
- Trio-decision framing preserved. No unilateral closes on record. Where Sindhu said "I am fine with those four areas" the read is "directionally adopted, Brandon-input owed" — not final.
- Live action taken in-meeting. Sindhu texted Karen (ex-Salesforce GC, retired mentor) during the call to schedule a coffee → briefing. §3.24 unblocks.
- Load-bearing for Brandon. Because Brandon was absent, this note doubles as the source-of-truth for what he needs to react to before Monday.
§1 · The $2M SAFE question — the single dominant thread
Sindhu opened with the SAFE-sizing question and returned to it three times across the meeting.
1.1 · The concern
Sindhu: "do we want to do that right out the door? … it was the like, do we want to do that right out the door? … my feeling is that we may need additional investment to be able to do something like that."
The specific worry: whether $2M funds an MVP that proves data integration (Epic export, secure ingestion, HIPAA-hosted synthesis) — or only funds a concept-proof sketch. Fatima framed the choice cleanly: "do we need to show that the integrations work or do we need to say, I mean, this is what we would have. I mean, do you show the pipes or do you have to?"
Sindhu named the fork: "is it a true MVP … or maybe it is an idea. And like, again, the model might be a little bit different where we go ask for the money to build it."
1.2 · The escape hatch surfaced
Sindhu offered a way through without expanding SAFE: "we could do anything with test data … you can make the build offshore … but then I think our product environment has to come with all the safety guards." Read: MVP proof = one clinical export path (Apple Health Kit + CCDA + Quest/Labcorp seamless import) demonstrated on test data; the HIPAA-hosted production surface follows on Series A capital.
1.3 · What this triggered post-meeting
Brandon's Option A counter (messaged 2026-09-11): $2.5M target / $2.0M floor / $15M cap post-money. Rationale: modest bump ($500K delta) cleanly funds a third founding engineer + HIPAA setup + Epic sandbox access + buffer, without breaking the SAFE→Series-A narrative. See HIFP-open-questions-2026-09-11 §1 for the soft-push framing and the veto option preserved.
Landing: SAFE sizing is the single Brandon-input-owed decision blocking v4-kit propagation. Directionally adopted at $2.5M/$2.0M/$15M; Sindhu + Fatima retain veto through the weekend.
§2 · What passed clean — 5 ratifications
Non-dissent from both Sindhu and Fatima; consistent with prior-meeting posture.
2.1 · Four-lane GTM structure ratified
Sindhu: "I am fine with those four areas, right? For now." Read: T1 Employer + T2a Concierge active-direct-license + T2b Partner-channel D2C + T3 Employer-overflow all four confirmed. §3.42 closes.
2.2 · "Dual concierge" positioning phrase adopted
Fatima's new framing, unprompted: "almost like a dual concierge service, like the financial concierge married to a medicine concierge." Sindhu: "You got it."
Landing: This is the new v4 positioning line for the Concierge / T2a lane. Worth surviving into POV v4 §4 product framing and Segment Messaging v4 rewrite. Best public-facing phrase to emerge from the trio to date.
2.3 · Delaware C-corp confirmed
Sindhu: "Delaware for is like a darn good idea, 'cause every company is basically registered in Delaware for like tax and liability, which totally makes sense."
2.4 · Kristen Valdes (b.well) framing locked
Two-angle consultation ratified: consent-model expert plus potential b.well partnership contingent on funding. Sindhu: "maybe it is just B-Well that aggregates the records for us and we just build that connection there and maybe that simplifies some of the health data streams."
Landing: b.well moves from "consult" to "consult + partner track under funding." Consistent with the partner pipeline record.
2.5 · US-first scope confirmed (Arundhati parking-lotted)
Fatima raised Arundhati (former State Bank of India head) as sovereign-financial-model expertise; Sindhu placed her in parking lot per prior US-first scope. Fatima: "So not for now, but just definitely a parking lot item."
Landing: Consistent with prior scope decision. Non-US advisors stay parked; revisit if scope changes.
§3 · Karen briefing — live action
In-meeting event. Sindhu texted Karen during the call to schedule a coffee. Sequence: coffee → briefing → General Counsel introduction / gotchas. Sindhu framed it as "friends and family."
- Sindhu: "I'm happy to just set up a meeting with Karen. I think she's like, she's probably the best person who would have the gotchas and she has the time."
- Sequence adopted: "We start with a coffee and then we get set up a call."
- Alya sequenced after Karen (mentioned briefly as second option: "I think Alia might, you know, again, just as first").
Landing: §3.24 status shifts from "queued" to "in flight" — Karen coffee pending scheduling, Sindhu-owned. Alya remains second-line. General-Counsel Briefing artifact (HIFP-general-counsel-briefing-v0.1) is the read-ahead for that conversation.
§4 · Real gaps surfaced — 3 items needing Brandon response
4.1 · Wealth-management expertise gap
Sindhu named this cleanly as the last outstanding founder-trio gap: "is it such a gap that we don't have a wealth manager in here? And do we need one? … do we need to get a Kathy Lanning, you know, like approach here with her brains in this?"
Brandon fact-add (2026-09-11): Cathy Lanning is FINS lead industry advisor at Salesforce — the FINS-equivalent of Fatima's HLS role. Same-shape asset, opposite domain. Not "any wealth manager" — a specific archetype (institutional strategy + industry credibility + partner-network reach).
Fatima's frame: "like a fund manager or something? Like we're gonna need somebody like sooner rather than later to actually look at this and say like, this is unique to the market from a wealth management perspective."
Landing: Advisor-board slot, not co-founder slot. Sindhu asked "when is it too early to get advisors?" — parked as an open question (HIFP-open-questions-2026-09-11 §3).
4.2 · Moats section needs strengthening
Sindhu: "the moats like, I think this could be cleaned up a little bit more and made a little bit more strong … I've gotta be able to say this is almost like defensible in court type of thing where I feel that strongly about this being the way."
Fatima's proposed framework: three-mind pressure test — surface the moats against a financial advisor, an actuarial advisor, and a legal advisor. Get all three engaged early: "I think maybe we put a pin in that and think about do we bring in early advisors?" Sindhu: "I think so."
Landing: Moats section rewrite = high-priority v4 propagation item. Framework: HIFP-three-mind-moats-pressure-test as new artifact (queued). Brandon-input owed on section rewrite before propagation.
4.3 · SAFE-sizing gap (see §1)

§5 · Content adds owed to v4 kit — 5 items
Named in-meeting; all propagate on trio thumbs-up.
5.1 · AARP + elderly-longevity positioning
Sindhu: "the whole like interest in elderly populations. Like it's not coming out nice and clear. So you need to, you know, your position with the AARP, like, you know, how you've been like so active in that space and really thinking about longevity, like and quality of life planning."
Brandon fact-note: Fatima's AARP involvement is uncaptured in current v4 draft. Longevity + quality-of-life-planning is Fatima's signature — belongs in POV v4 §4 archetype + §10.3 team.
5.2 · Plan-Delta enrichment — 4 new markers
Sindhu: "the plan Delta monitor should also, should be monitored with the credit bureaus." Fatima's expansion: "overall kind of financial background, like employment status. There's some other things that you can pull without … the reason I say that, that's why I sent that article, like it talks about the financial, I don't know, like copay and how much people are spending on healthcare relative to their income, relative to their employed status."
Four Plan-Delta markers to add: credit score (caveat: lagging indicator) · financial background · employment status · HENRY-segment markers (high-earners-not-rich-yet).
Fatima's tie-in to leverage / neighborhood-millionaires: "how many neighborhood millionaires there are right now … and then you are highly leveraged. So you don't see that in necessarily these types of markers but they're very relevant to thinking about your own health and well planning." This is why wealth-management advisor input (§4.1) matters — surfaces markers we're not thinking about.
5.3 · Anthropic + AWS cost scrutiny
Sindhu: "he's got some anthropic, like, costs here at AWS. Like, I just think that there's something there that we need to be thinking about there in the financial model." Fatima: "Yeah, I agree."
Landing: Investment Memo §1.4 use-of-proceeds financial model needs a specific line on Anthropic API burn + AWS unit-economics assumptions. Not a rejection — a request for detail.
5.4 · Gallagher framing — competitive/complementary/partner/different
Sindhu named the ambiguity: "this is where I was sending that Gallagher. They have like a health and wealth bucket … I don't know, I'm still not entirely convinced they're not a competitor or they're not like a frenemy. I'm not sure where it would fit."
Fatima's leaning: "complementary. I mean, like all these things are interesting … we've got to get them to work with us, right? So that's the other thing is we need that really strong open partnership model."
Landing: Brandon's 2026-09-10 competitive/complementary/partner/different analysis answers this. Add Gallagher/Marsh/Aon-shape framing to POV v4 §12.7 as second competitive vector + GTM Tier Strategy §4.4 (benefits-consultant-led + insurance-brokerage bucket) + §6.1 T1 benefits-consultant channel candidate list.
5.5 · Fatima full-time transition — July 1 2027 clarification
Fatima: "I could go full time within four weeks if it's after July one, right? That's the … timeline."
Landing: POV v4 §11.2 + Investment Memo §1.4 need clarification — 4-week transition is possible only after July 1 2027, not immediately at SAFE close if SAFE closes pre-July. Factual correction, propagates cleanly.
5.6 · Sindhu cadence correction
Sindhu, on her post-cliff options schedule: "I'm actually quarterly thereafter, not annual thereafter."
Landing: Ledger §7.13 sub-part d + POV v4 + Investment Memo v4 + Founder Inputs — "annually thereafter" → "quarterly thereafter". Mechanical correction.
